That's a different question from "did this channel convert." A channel can post decent conversion numbers and still not be load-bearing. It can be a nice-to-have riding on top of a plan that would hit its number without it.

The two kinds of channels

Channels that carry the plan. Remove one of these and the projection moves — the revenue date slips, or the budget required to hit the same date goes up. These are the channels the plan is actually built on.

Channels that just spend the budget. These generate activity — clicks, some leads, the occasional customer — but the plan doesn't depend on them. They're optional. If your revenue math already works without a channel, that channel is polish, not infrastructure.

Most teams can't tell the two apart, because most channel reporting shows contribution in isolation rather than contribution to the plan. A channel that brought in 40 leads looks productive on a dashboard. Whether those 40 leads were the ones your revenue number actually needed is a separate question entirely.

How to actually tell the difference

  1. Start from the revenue number, not the channel list. Work out how many customers, leads and visits your goal requires in total — see how to calculate the budget a revenue goal actually needs for the full breakdown.
  2. Assign each channel's realistic contribution against that requirement, not against its own historical performance in a vacuum.
  3. Remove one channel at a time and re-run the math. If the date holds and the budget doesn't change meaningfully, that channel wasn't carrying anything. If the projection moves, it was.

Channels rarely work in isolation. Paid search might bring in lower-intent traffic that only converts because retargeting and email nurture it afterward. Reporting each channel's last-click conversion rate in isolation punishes the channels that do the early work and over-credits the ones that close.

A blended view — what the combination of channels returns, and what happens when you swap the mix — is a more honest read than ranking channels by standalone ROI. It's also the only way to catch a subtle trap: a channel with a mediocre CAC on its own can still be essential if it's the only one bringing in a segment your other channels don't reach at all.

What this means for budget decisions

Once you know which channels carry the plan, the budget conversation changes shape. Instead of "should we cut channel X," the question becomes "what happens to the date if we do" — a question with a specific, calculable answer rather than a guess based on gut feel or last quarter's dashboard.
